Carlos Valdes-Dapena, l&rsquo;ancien directeur de l&rsquo;organisation de Mars, non plus. Voici pourquoi.<\/span><\/p>\n<p>Apr\u00e8s plusieurs ann\u00e9es de recherche, <span style=\"color: #3366ff;\"><a style=\"color: #3366ff;\" href=\"http:\/\/carlos-valdes-dapena.com\/\" target=\"_blank\" rel=\"noopener\">Carlos Valdes-Dapena<\/a><\/span> est d\u00e9sormais convaincu de la compl\u00e8te inutilit\u00e9 des activit\u00e9s hors entreprise\u00a0:<\/p>\n<blockquote><p><span style=\"font-size: 16px;\">La plupart des consolidations d\u2019\u00e9quipe sont un complet gaspillage de temps et d\u2019argent. Je dis cela en me basant sur mes 25 ans de recherche et de pratique dans le champ de l\u2019efficacit\u00e9 d\u2019\u00e9quipe. Dix-sept de ses ann\u00e9es avec l\u2019entreprise Mars, une entreprise familiale orient\u00e9e vers la collaboration \u00bb, a-t-il expliqu\u00e9 dans un <a href=\"https:\/\/hbr.org\/2018\/09\/stop-wasting-money-on-team-building\" target=\"_blank\" rel=\"noopener\"><span style=\"color: #3366ff;\">article du HBR<\/span><\/a>.<\/span><\/p><\/blockquote>\n<h2><span style=\"color: #000080; font-size: 24px;\">La collaboration d\u00e9pend plus des motivations individuelles que de la qualit\u00e9 des relations<\/span><\/h2>\n<p>Par ses recherches, Carlos Valdes-Dapena, auteur du <span style=\"color: #3366ff;\"><a style=\"color: #3366ff;\" href=\"http:\/\/carlos-valdes-dapena.com\/\" target=\"_blank\" rel=\"noopener\">livre <em>Lessons from Mars<\/em><\/a> <\/span>sur la collaboration d&rsquo;\u00e9quipe, voulait d\u00e9terminer ce qui freinait la collaboration au travail.<\/p>\n<p>\u00c9tait-ce r\u00e9ellement des carences au niveau du lien \u00ab\u00a0humain\u00a0\u00bb ou relationnel entre coll\u00e8gues, ce qui justifierait le d\u00e9ploiement d\u2019une activit\u00e9 \u00ab\u00a0hors site\u00a0\u00bb ? Ou serait-ce plut\u00f4t d\u2019autres raisons inh\u00e9rentes \u00e0 l\u2019organisation m\u00eame du travail ?<\/p>\n<blockquote><p><span style=\"font-size: 16px;\">Le r\u00e9sultat de nos recherches a r\u00e9v\u00e9l\u00e9 que tout ce que nous pensions au sujet du travail d\u2019\u00e9quipe \u00e9tait faux. [\u2026] Nous avons appris qu\u2019une bonne collaboration ne d\u00e9pendait pas de la qualit\u00e9 de la relation ou du lien de confiance; \u00e7a d\u00e9pend plut\u00f4t des motivations individuelles des employ\u00e9s.\u00a0\u00bb<\/span><\/p><\/blockquote>\n<p>Les diff\u00e9rents sondages internes men\u00e9s chez Mars ont r\u00e9v\u00e9l\u00e9 que les employ\u00e9s avaient tendance \u00e0 percevoir leur travail individuel comme \u00e9tant plus productif que le travail d\u2019\u00e9quipe, et ce, m\u00eame dans un sc\u00e9nario de bonnes relations de travail.<\/p>\n<p>En fin de compte, les employ\u00e9s de Mars s\u2019investissaient \u00e0 fond dans leurs t\u00e2ches, mais seulement \u00e0 partir du moment o\u00f9 ces derni\u00e8res relevaient de leur responsabilit\u00e9. Et ce sentiment \u00e9tait renforc\u00e9 \u00e0 chacune des \u00e9valuations annuelles, ax\u00e9es sur le rendement individuel.<\/p>\n<blockquote><p><span style=\"font-size: 16px;\">Il nous est apparu que notre incapacit\u00e9 \u00e0 collaborer d\u00e9coulait, paradoxalement, de l\u2019excellence que [les employ\u00e9s] d\u00e9montraient dans les t\u00e2ches pour lesquelles nous les avions embauch\u00e9s, et que la gestion ne faisait que renforcer cette excellence. La collaboration, d\u2019un autre c\u00f4t\u00e9, demeurait un but vague et id\u00e9alis\u00e9, sans v\u00e9ritable cadre ni r\u00e8gles. C\u2019\u00e9tait per\u00e7u comme laborieux, diluant la responsabilit\u00e9 et apportant peu d\u2019avantages tangibles.\u00a0\u00bb<\/span><\/p><\/blockquote>\n<h2><span style=\"font-size: 24px; color: #000080;\"><strong>Repenser les \u00e9valuations de rendement<\/strong><\/span><\/h2>\n<p>Devant ce constat, l&rsquo;entreprise Mars se retrouvait devant un grand chantier : elle devait r\u00e9ussir \u00e0 changer la perception de ses employ\u00e9s envers la collaboration.<\/p>\n<blockquote><p><span style=\"font-size: 16px;\">Nous avons d\u00e9velopp\u00e9 un cadre de travail rendant la collaboration claire, sp\u00e9cifique et attirante \u2013 pour faire de la collaboration un objectif \u00e0 atteindre. Au c\u0153ur de ce cadre, il y a deux questions que nous posons \u00e0 toutes les \u00e9quipes. La premi\u00e8re\u00a0: en quoi la collaboration est-elle essentielle pour atteindre vos objectifs d\u2019affaires? La deuxi\u00e8me\u00a0: quel travail, quelles t\u00e2ches sp\u00e9cifiques, n\u00e9cessitent la collaboration pour atteindre ces objectifs?\u00a0\u00bb<\/span><\/p><\/blockquote>\n<p>L\u2019entreprise s\u2019est assur\u00e9e, dans un deuxi\u00e8me temps, d\u2019int\u00e9grer les t\u00e2ches et les comportements collaboratifs identifi\u00e9s dans l\u2019\u00e9valuation de rendement individuel de chaque employ\u00e9, afin de renforcer le message que la collaboration \u00e9tait importante.<\/p>\n<blockquote><p><span style=\"font-size: 16px;\">Des relations fortes et un bon lien de confiance sont des \u00e9l\u00e9ments importants de la collaboration, mais ce n\u2019est pas le point de d\u00e9part, r\u00e9sume Carlos Valdes-Dapena. Ils sont plut\u00f4t le r\u00e9sultat de gens d\u00e9termin\u00e9s \u00e0 exceller ensemble.
